The indie gaming landscape is littered with the remnants of promising projects that, for one reason or another, failed to achieve their potential. Often, the story isn’t one of bad art or a lack of marketing, but something far more fundamental: a broken core gameplay loop that players simply don’t enjoy. “Cosmic Run,” a space exploration roguelite that I worked on as lead designer, is a prime example of how unchecked assumptions and insufficient playtesting can lead to a project’s demise.

“Cosmic Run” was ambitious. We envisioned a game where players would pilot a customizable spacecraft through procedurally generated galaxies, scavenging resources, battling alien factions, and upgrading their ship to survive increasingly challenging encounters.
The core loop was simple: Explore, Acquire, Upgrade, Survive.
We were passionate about the concept and confident in our design.
Blindspots in the Void
Looking back, our biggest mistake wasn’t a lack of skill or resources, but a critical failure to rigorously test our core loop with a diverse range of players. We fell into the trap of designing for ourselves, a common pitfall for indie developers.
Our initial playtesting was limited to close friends and family, individuals already familiar with the genre and predisposed to enjoy our vision. This created a dangerous echo chamber, masking serious flaws in the game’s design.
We considered the game “feature complete” far too early, focusing on polishing art assets and implementing minor features instead of addressing fundamental problems with player engagement. This “feature complete” mindset blinded us to the obvious: the game simply wasn’t fun for a large segment of the potential player base.
The Flawed Core: Where the Loop Broke
The “Explore” phase of the core loop quickly became a repetitive grind.
Procedural generation, while technically impressive, resulted in predictable and often uninteresting environments. Players quickly learned the optimal path through each sector, reducing exploration to a monotonous chore.
The “Acquire” phase suffered from a similar lack of depth. Resource gathering felt tedious, and the rewards rarely justified the effort. We underestimated the importance of providing players with meaningful choices and a sense of progression.
The “Upgrade” phase, intended to be a core motivator, was hampered by a convoluted and opaque upgrade system. Players struggled to understand the impact of different upgrades, leading to frustration and a sense of powerlessness.
The “Survive” phase, while initially challenging, became trivial once players discovered a few overpowered weapon combinations. This undermined the entire progression system and robbed the game of its long-term appeal.
The Consequences: A Slow and Painful Decline
The initial launch of “Cosmic Run” generated a modest amount of interest, but player reviews quickly turned negative. The common complaints centered around the repetitive gameplay, the confusing upgrade system, and the lack of meaningful progression.
We attempted to address these issues with post-launch patches, but the damage was already done. Player retention plummeted, and “Cosmic Run” quickly faded into obscurity.
The game never achieved profitability, and the team eventually disbanded, disillusioned by the experience.
Lessons Learned: Avoiding the Playtest Trap
The failure of “Cosmic Run” taught me invaluable lessons about the importance of rigorous playtesting throughout the development process.
Don’t rely solely on friends and family for feedback. Recruit a diverse range of players, including individuals with different gaming backgrounds and preferences. This requires casting a wide net and potentially compensating playtesters for their time and effort.
Embrace iterative testing. Don’t wait until the game is “feature complete” to start gathering feedback. Begin testing early and often, focusing on core mechanics and the overall player experience.
Use data-driven analysis to identify problem areas. Track player behavior, such as session length, resource usage, and upgrade choices. This can reveal hidden issues that you might otherwise miss.
Be willing to kill your darlings. Don’t be afraid to scrap features or mechanics that aren’t working, even if you’ve invested a lot of time and effort into them. The goal is to create a fun and engaging game, not to stubbornly cling to your original vision.
Actively solicit negative feedback. It’s easy to get caught up in positive comments, but negative feedback is often more valuable. It can highlight areas where the game is falling short and provide opportunities for improvement.
Remember that player feedback is subjective. Don’t blindly follow every suggestion, but carefully consider all feedback and use it to inform your design decisions.
Consider A/B testing. This is a powerful technique for comparing different versions of a game mechanic and determining which one performs better. For example, you could test different resource drop rates or upgrade costs to see which results in higher player engagement.
Don’t be afraid to pivot. If playtesting reveals that your core gameplay loop is fundamentally flawed, be willing to change direction. This may involve rethinking your entire design, but it’s better to make a change than to release a game that nobody enjoys.
A Path Forward: Cultivating a Culture of Playtesting
To prevent another “Cosmic Run” scenario, it’s crucial to cultivate a culture of playtesting within your development team.
Make playtesting a regular part of your workflow. Schedule dedicated playtesting sessions throughout the development process.
Encourage team members to participate in playtesting. This will help them to better understand the player experience and identify potential problems.
