We’ve all seen it. That indie game reveal trailer. Gorgeous environments, particle effects galore, and animations smoother than butter. Then… silence. Years pass. The game eventually limps onto Steam, a hollow shell of its visually stunning trailer, plagued by boring gameplay and frustrating bugs.
This is the “Shiny & Soon” trap. It’s where indie developers pour resources into visual polish before nailing the core gameplay, essentially painting a Ferrari before the engine is even built.
The Allure of the Shiny

Why do we do it? The answer lies in the dopamine rush of creating something beautiful. A perfectly rendered sunrise, a detailed character model – these are tangible rewards, offering instant gratification. Gameplay, on the other hand, is a messy, iterative process. It involves constant playtesting, tweaking, and often, admitting defeat and scrapping entire systems.
Moreover, in a sea of indie games, visuals are often the first point of contact with potential players. We feel pressured to compete on aesthetics, hoping to grab attention and secure those precious wishlists.
The problem? Shiny doesn’t sell a bad game.
The Pitfalls of Premature Polish
Feature creep is the first casualty. Enthralled by the possibilities of beautiful art, we add unnecessary features, bloating the scope and complexity of the project. More features mean more art assets, more animation, and more systems to debug.

Imagine sinking your entire art budget into a character model, only to realize the combat mechanics are fundamentally flawed and require a complete redesign.

So, how do we avoid the Shiny & Soon trap? The key is prioritizing gameplay above all else, focusing on building a solid foundation before even thinking about visual bells and whistles.

This is where you experiment, iterate, and fail fast. Use placeholder art, simple geometric shapes, and readily available assets. The goal is to validate your core mechanics, identify what’s fun, and discard what isn’t. Don’t be precious about your ideas.
For example, create a combat prototype with basic cubes representing characters and projectiles. Focus on movement, attack timing, and enemy AI. Don’t worry about textures, animations, or special effects. If the combat isn’t fun with cubes, it won’t be fun with detailed character models.
Stage 2: Iterative Visual Improvements
Once the core mechanics are solid and engaging, you can start introducing visual improvements in a controlled and iterative manner. This means focusing on the elements that directly enhance the gameplay experience.
Consider a platformer game. Instead of creating a highly detailed environment from the start, begin by refining the character’s animations and movement. Make sure the jumps feel responsive and the animations are fluid. Then, focus on the level design, adding visual cues to guide the player and highlight important elements.
Stage 3: Player Feedback & Refinement
Continuous playtesting is crucial throughout the entire development process, but it becomes particularly important during the visual refinement stage. Get feedback from players on the visual clarity, the overall aesthetic, and how the visuals impact their understanding of the game mechanics.
Use this feedback to prioritize your visual upgrades. Are players getting lost in the environment? Add more distinct landmarks or visual cues. Are the enemies difficult to identify? Improve their silhouettes or add more prominent visual effects to their attacks.
Practical Tips for Survival
Budget management is paramount. Allocate the majority of your budget to gameplay development and reserve a smaller portion for visual polish. Consider using procedural generation techniques or modular assets to create visually diverse environments without breaking the bank.
Asset reuse is your friend. Don’t be afraid to repurpose existing assets or create variations of existing models. A simple color swap or a slight texture change can create a surprisingly different look.
Effective playtesting is key. Don’t just show your game to friends and family. Seek out objective feedback from strangers or participate in game jams to get honest critiques.
A game dev friend of mine spent six months creating an incredibly detailed forest environment for his RPG. When he finally playtested it, players complained that the environment was too distracting, making it difficult to navigate and obscuring important gameplay elements.
