Early Access. The promise of dedicated players, valuable feedback, and a lifeline for indie studios. But what happens when your game, despite initial hype, can’t hold their attention? We learned the hard way with “Space Trash Tycoon.” Our initial builds wowed with their concept – building a galactic empire from salvaged space debris. However, lasting engagement proved elusive.
The Initial Spark, Then the Fizzle

The core loop was simple: collect space junk, refine it into resources, and build structures to expand your operation. Early playtesters loved the initial novelty.
They enjoyed the thrill of discovering rare components and the satisfaction of transforming scrap into valuable assets. But after a few hours, enthusiasm waned.
Players started reporting a lack of long-term goals. The initial excitement faded, replaced by a feeling of repetitive grind.
Diagnosing the Retention Problem
We dug deep into player behavior, analyzing play session data and closely reviewing feedback. Several key issues emerged.
First, progression was too linear. Players followed a predictable path, unlocking buildings in a fixed order.
There was little room for strategic variation or personal expression. Second, the economic system lacked depth.
Resource scarcity wasn’t a genuine constraint. Players quickly amassed everything they needed, removing any sense of challenge.
Finally, the game lacked compelling “hooks” to keep players invested. There were no dynamic events, emergent challenges, or meaningful choices to drive long-term engagement.
Concrete Examples: Where We Stumbled
Let’s talk specifics. We originally envisioned a tiered research system.
Each tier unlocked a new set of buildings and technologies. The problem?
Each tier offered the same buildings, just with slightly increased stats. Players felt like they were simply re-buying the same thing over and over.
Another misstep was the lack of resource depletion. Space was, in essence, infinitely abundant.
Players could mindlessly gather resources without ever having to explore new sectors or optimize their collection strategies. This neutered a potentially engaging mechanic.
Pivoting Before the Point of No Return
We knew we had to address these problems before launching into Early Access. Releasing a game with poor retention would be a death sentence.
Our approach was multi-pronged. We completely revamped the progression system.
Instead of linear tiers, we introduced branching technology paths. Players could now specialize in different areas, focusing on resource production, combat, or exploration.
We also implemented resource depletion mechanics. Sectors gradually ran out of resources, forcing players to expand their operations and compete with other scavengers (NPCs, eventually).
Finally, we added dynamic events, like asteroid showers and pirate attacks, to keep players on their toes. This added an element of unpredictability and forced players to adapt their strategies on the fly.
Testing, Iterating, and Testing Again
These changes weren’t made in a vacuum. We rigorously tested each iteration with a small group of dedicated playtesters.
We monitored their play sessions, gathered feedback through surveys and interviews, and closely analyzed their behavior. The results were encouraging.
Players reported a greater sense of agency, challenge, and long-term investment. The game was finally starting to feel like a true tycoon simulator, not just a repetitive resource grinder.
Actionable Advice for Indie Devs
So, what can you learn from our experience? Here are a few actionable strategies to improve retention in your pre-Early Access builds:
Define Your Core Loop: What are the core activities that players will be doing in your game? Make sure these activities are engaging and rewarding. Identify the potential drop-off points and address them proactively.
Implement Early Analytics: Track player behavior from day one. Understand how players are progressing through your game, where they are getting stuck, and what activities they are engaging with the most. Use this data to inform your design decisions. (Hint: basic events for tutorial completion, play time, and core mechanic engagement are enough to start)
Focus on Meaningful Choices: Give players choices that have real consequences. Let them shape their experience and express their personal style. Linearity is the enemy of long-term engagement.
Create a Sense of Progression: Players need to feel like they are making meaningful progress. Implement clear goals, rewards, and milestones to keep them motivated. Avoid “side-grade” unlocks - power should generally increase.
Embrace Iteration: Don’t be afraid to experiment with different mechanics and design choices. Iterate based on player feedback and data. Be willing to kill your darlings. (An anecdote: we scrapped three different combat systems before landing on one that felt right.)
Don’t Neglect the "Juice": Polish goes a long way. Even simple visual and audio feedback can dramatically improve the feel of your game.
Test Early and Often: Don’t wait until the end of development to start testing your game. Get it in front of players as soon as possible and iterate based on their feedback. Friends and family are NOT objective testers.

We’re now much more confident about the upcoming Early Access launch of “Space Trash Tycoon.” While challenges remain, we’ve learned a valuable lesson: Retention is not an afterthought; it’s a core design principle.
By focusing on player engagement from the very beginning, you can build a game that not only attracts players but keeps them coming back for more.
