Robo Rumble. The name still stings a little. It was supposed to be my breakout indie hit.
Instead, it became a cautionary tale.
The game, a top-down arena shooter featuring customizable robots, was ambitious. Too ambitious, it turns out. Its spectacular failure wasn’t due to a lack of talent or effort. It was a direct result of uncontrolled scope and a crippling aversion to limitations.
The Allure (and Danger) of “Yes”
In the early days, every idea felt golden. “What if we added grappling hooks?” Absolutely! “A crafting system for weapons?” Sounds amazing! “Online multiplayer with leaderboards?” Let’s do it!
This enthusiastic “yes” was intoxicating, but it masked a fundamental problem: a complete absence of constraints.
We were building a Frankenstein’s monster of game mechanics, each pulling the project in a different direction. We chased shiny object syndrome. We didn’t consider how these disparate elements would coalesce (or, more accurately, not coalesce) into a cohesive and enjoyable experience.
My mistake wasn’t a lack of skill. It was a lack of discipline.
Defining Your Core: The Heart of Constraint
Before even writing a single line of code, you must define your game’s core. What is the one thing that makes your game unique and engaging? What feeling are you trying to evoke?
Everything else should serve that core.
For Robo Rumble, the core was supposed to be fast-paced, strategic arena combat with customizable robots. But that “customizable” aspect became a black hole. We spent so much time on intricate customization options that we neglected the core combat mechanics.
Consider Celeste. Its core is tight platforming and an emotional narrative about overcoming anxiety. Every mechanic, level design choice, and even the pixel art style supports this core. There are no unnecessary features or extraneous systems.
That laser focus is what made it a success.
The Art of Saying "No": Killing Your Darlings
Once you’ve defined your core, you need to become ruthless. Learn to say “no” to anything that doesn’t directly support it.
This is where feature creep starts its insidious work. That cool new mechanic? If it distracts from the core experience, it has to go. That elaborate side quest? Cut it.
It’s painful, I know. You’ve poured your heart and soul into these features. They feel like your darlings. But sometimes, you have to kill your darlings to save your game.
During Robo Rumble’s development, a programmer on the team championed a complex physics system. We thought it would make the robot movement feel more realistic. It turned out to be a resource hog that made optimizing other parts of the game extremely difficult. We spent weeks trying to make it work, before finally admitting that it was a distraction and scrapping it.
We should have cut it earlier.
Art Style as Constraint: Finding Your Visual Identity
An often-overlooked area where constraints can be incredibly beneficial is in art style.
Choosing a specific art style and sticking to it is crucial for maintaining a consistent visual identity and managing production workload.
Robo Rumble suffered from a lack of a clear artistic direction. We started with pixel art, then experimented with vector graphics, and ultimately landed on a sort of hybrid style that looked messy and unfocused. This indecision wasted time and resources.
Look at Darkest Dungeon. Its distinct, stylized art style is a core part of its identity. It allows the team to create a visually striking game without requiring photorealistic graphics.
Choosing a simpler, more manageable art style early on can save you time, money, and a lot of headaches.
Scope Management: The Ongoing Battle
Even with a well-defined core and a ruthless approach to feature-cutting, scope creep can still creep in. Scope management is an ongoing battle that requires constant vigilance.
Break down your game into smaller, more manageable tasks. Prioritize those tasks based on their importance to the core experience. Regularly review your progress and adjust your plans as needed.
Use project management tools effectively. A Kanban board, a spreadsheet, or even a simple to-do list can help you stay organized and track your progress.
Don’t be afraid to ask for feedback from other developers or playtesters. Fresh eyes can often spot scope creep that you’ve become blind to.
I wish I had tracked the game’s progress better back then. I lost track of the original tasks, and I lost track of the original goals of the game.
Learning from Failure: A Path Forward
Robo Rumble’s failure was a painful lesson, but it taught me the importance of constraints.
By setting clear limitations on scope, art style, and mechanics, you can create a more focused, manageable, and ultimately successful game. Define your core, learn to say “no,” choose a consistent art style, and rigorously manage your scope.
These aren’t just suggestions, they are essential tools for any indie developer who wants to bring their vision to life without falling victim to the pitfalls of feature creep and an unfocused product.
